The Three Categories

AI Automation is the simplest. You have a rule-based workflow that currently requires a human to read something, make a simple decision, and take an action. AI automation replaces that decision step. The workflow is still deterministic — the AI just makes it faster and cheaper. Examples: classifying support tickets, extracting fields from invoices, routing inbound emails.

AI Apps are bespoke software products where AI is a core component, not a feature. An AI app has a user interface, persistent state, and usually integrations with your existing toolstack. The AI is the engine, but there's a product built around it. Examples: a client-facing intake tool, an internal knowledge base with natural language search, a dashboard that summarizes your CRM data in plain English.

AI Agents operate with more autonomy. They handle multi-step tasks, make decisions at branch points, and take actions across multiple systems without constant human input. A voice agent that answers inbound calls, qualifies leads, and books meetings is an agent. It's not just automating one step — it's running an entire workflow end-to-end.

When to Use Each

Use automation when you have high volume, low complexity, and a clear rule set. The ROI math is simple and the risk is low.

Use an AI app when the problem requires a proper product — a persistent interface, user accounts, integrations, and state that lives beyond a single interaction. This is a software project. Treat it like one.

Use an agent when the work involves judgment calls across multiple steps and you need the system to handle the whole chain, not just one piece of it. Agents are more complex to build and more complex to trust. Start with tightly scoped agents before going broad.

The Overlap Problem

The confusion comes from vendors using all three terms for the same product. A "sales AI agent" from one vendor might be an automation rule with a chatbot UI. Another vendor's "automation platform" might include genuinely agentic decision-making. The category label doesn't tell you the architecture underneath.

What matters is the question: does the system handle the full workflow, or just a step? Does it make judgment calls, or execute rules? Does it require ongoing human review, or does it operate independently with exceptions surfaced to a human?

A Framework for Choosing

Start with the workflow, not the technology. Map the steps, identify where the complexity lives, and ask: which steps require judgment? Which are rule-based? Which require real-time state from multiple systems?

If the judgment is simple and the volume is high: automation. If you need a product built around the AI: app. If the workflow is multi-step and requires real-time orchestration: agent. Most businesses need all three — they just need to be applied to the right problems.
